HubSpot

## “HubSpot grew wild while nobody was looking.”

You bought HubSpot to make work easier. Now there are duplicate properties, mysterious workflows, and five different ways to move a deal forward. Everyone has a workaround. Nobody wants to touch anything because something else might break.

### How a useful CRM grows wild

The setup usually evolved one urgent request at a time. A new field solved a reporting problem. A workflow patched a handoff. Another pipeline accommodated one team. People left, ownership changed, and the reasons behind those choices stopped traveling with the configuration.

HubSpot is flexible, which is great. But flexibility without an operating model can turn the portal into a collection of individual preferences. The system stops reflecting how your buyers and teams actually work.

### What the team experiences

Reps enter the same information in several places. Managers build reports around unreliable fields. Marketing cannot tell where a contact stands. Administrators become afraid of changing anything. You pay for capabilities you are not confidently using, while the team blames the CRM for every awkward step.

### How we scope a cleanup or redesign

We begin with the business process and the people using it. Then we trace the parts of the portal that support that process: records, properties, associations, pipelines, automation, permissions, reports, and integrations.

- Which teams use HubSpot, and what do they need it to help them do?
- Where do people leave the CRM to finish the job?
- Which fields and stages have a shared definition?
- Which automations depend on the pieces we might change?
- What historical data and reporting need to survive?
- Who owns the system after the redesign?

We distinguish immediate repairs from structural changes. A focused workflow fix is a different project from a migration, a new sales process, or a broader portal redesign.

### What a solution could look like

We give the portal a clear model: stages that represent meaningful progress, properties with defined jobs, sensible associations, and automation that supports the process. We review dependencies before retiring anything and use a planned rollout so the team can keep working.

The scope could include an audit, CRM cleanup, pipeline and lifecycle redesign, migrations, workflow rebuilding, integration repairs, reporting, documentation, and role-specific training. We check subscription capabilities before promising a feature and prioritize changes that make daily work easier.

### Client perspective: All In Aviation

Mary Alice, Administrative Director at All In Aviation, describes a process that initially felt overwhelming and says Nate helped lead the team through it. Her testimonial highlights greater efficiency and readiness to grow. You can read it on our [client proof page](https://www.midwestrevtech.com/case-studies).

The point is not to assume your portal needs the same project. It is that implementation includes helping people through the change, not simply handing them a new configuration.

### What better looks like

A rep knows what each stage means and what to do next. An administrator can explain the important workflows. Leadership knows how a report is built. New employees can learn the system without inheriting a folder of workarounds.

We agree on adoption and data-quality checks as well as technical acceptance. A cleaner portal matters when the team can use it with confidence.

How we diagnose

## The software is rarely the whole story.

A lasting fix connects four layers. Ignoring one usually moves the problem somewhere else.

People

**Roles, skills, adoption, incentives, and ownership**

Process

**Stages, handoffs, decisions, exceptions, and service levels**

Data

**Definitions, fields, sources, quality, access, and governance**

Technology

**Configuration, integration, automation, usability, and monitoring**

Bring the weird version

## What keeps breaking, slipping, or starting arguments?

You do not need a requirements document. Start with what the team experiences and what you wish happened instead.
