# HubSpot Lifecycle Stage vs. Lead Status: What Each One Is For

[Revenue Operations](https://www.midwestrevtech.com/blog/tag/revenue-operations)[HubSpot](https://www.midwestrevtech.com/blog/tag/hubspot)[Sales](https://www.midwestrevtech.com/blog/tag/sales)

![Graphic comparing HubSpot lifecycle stage (where the relationship is) with lead status (what sales is doing right now)](https://www.midwestrevtech.com/hs-fs/hubfs/hubspot-lifecycle-stage-vs-lead-status.jpg?width=1200&height=750&name=hubspot-lifecycle-stage-vs-lead-status.jpg)

These two properties get mixed up in almost every HubSpot portal we audit. Teams use lifecycle stage as a to-do list, or they create lead status values called "MQL" and "Customer." Then the funnel report stops making sense and nobody trusts it.

So let's begin with the close: **lifecycle stage tells you where the relationship is. Lead status tells you what sales is doing about it right now.** One is the map. The other is today's task.

## The short version

| | Lifecycle stage | Lead status |
| --- | --- | --- |
| **The question it answers** | How far along is this relationship? | What's happening with this lead today? |
| **Who owns it** | Marketing and sales together. It's your funnel. | Sales |
| **Which way it moves** | Forward. HubSpot's automation won't move it backward unless you clear it first. | Any direction, as often as it needs to |
| **When it matters** | The whole life of the record | Mostly while someone is actively working the lead |
| **HubSpot's default values** | Subscriber, Lead, Marketing Qualified Lead, Sales Qualified Lead, Opportunity, Customer, Evangelist, Other | New, Open, In Progress, Open Deal, Unqualified, Attempted to Contact, Connected, Bad Timing |
| **What it powers** | Funnel and conversion reporting | Rep queues, follow-up and activity reporting |

## Lifecycle stage tracks the relationship

Lifecycle stage is HubSpot's version of your funnel. Every stage should mean one specific thing in your business, with a clear rule for getting in. For example:

- **Lead:** gave us their info and looks like a fit.
- **Marketing Qualified Lead:** hit our marketing threshold, like a demo request or a lead score.
- **Sales Qualified Lead:** sales looked at it and agreed to work it.
- **Opportunity:** there's a real deal in the pipeline.
- **Customer:** they paid us.

By default, HubSpot's automation (forms, imports, workflows) only moves lifecycle stage forward. That's on purpose. If a customer downloads an ebook, you don't want them sliding back to Lead. When you really do need to move a record backward, like a churned customer or an MQL that was never real, the workflow has to clear the property first and then set the new value.

It can also run itself once deals are involved. In your deal settings, HubSpot can set associated contacts and companies to Opportunity when a deal is created and to Customer when it's closed won. Nobody has to remember to update it by hand.

Want the bigger picture of how these stages line up with awareness, consideration and decision? We mapped that out in [HubSpot lifecycle stages and the buyer's journey, aligned](https://www.midwestrevtech.com/blog/how-do-we-align-the-buyers-journey-hubspot-lifecycle-stage-and-conversational-strategy).

## Lead status tracks the work

Lead status is a sales working status. It answers three questions: has anyone reached out, did they respond, and what happens next? It's supposed to change a lot.

It mostly lives inside the Lead, MQL and SQL stages. Once a deal exists, the deal stage takes over and lead status goes quiet. HubSpot's default "Open Deal" value is basically a parking spot.

Unlike lifecycle stage, you can and should edit the values to match how your team actually works. Fewer is better. Most teams need five or six, and every one should tell a rep what to do next. We go deeper on picking them in [How do you create a HubSpot lead status strategy?](https://www.midwestrevtech.com/blog/how-do-you-create-a-hubspot-lead-status-strategy)

## How they work together: one contact, start to finish

1. **Downloads a guide.** Lifecycle stage: Subscriber or Lead. Lead status: blank, because nobody's working it yet.
2. **Requests a demo.** Lifecycle stage: Marketing Qualified Lead. Lead status: New, so a rep knows to pick it up.
3. **Rep calls and emails, no answer yet.** Lifecycle stage: Sales Qualified Lead. Lead status: Attempted to Contact.
4. **Prospect replies and books a call.** Lifecycle stage: still SQL. Lead status: Connected.
5. **A deal gets created.** Lifecycle stage: Opportunity. Lead status: Open Deal. The deal stage takes it from here.
6. **The deal closes won.** Lifecycle stage: Customer. Lead status has done its job.

If that call goes nowhere, lifecycle stage stays where it is (or a workflow resets it, if that's your rule) and lead status goes to Unqualified or Bad Timing. That's the whole point of keeping them separate. The funnel stays honest, and the sales record shows what actually happened.

## Five mistakes we see in almost every portal

1. **Lead status values that are really lifecycle stages.** "MQL," "Customer" or "Nurture" as lead statuses means two properties now disagree, and every report picks whichever one its builder happened to grab.
2. **Lifecycle stage used as a task tracker.** If reps bump stages to remind themselves to call someone, your conversion rates turn into noise.
3. **No written definitions.** If marketing and sales can't say in one sentence what makes someone an MQL, every funnel meeting turns into an argument about the data instead of the business.
4. **Counting anything as a response.** We hit this one in our own portal. Vendor pitches and spam were landing as "replies" and pushing contacts to Connected. The fix was one rule in the workflow: a reply only counts if it came after we reached out.
5. **Setting everything by hand.** Both properties should mostly update themselves. If reps have to remember, they won't, and that's not a knock on them. They're busy selling.

## A simple setup that holds up

- **Define every value in one sentence** and put it in the property description, so it shows up right on the record.
- **Let automation move lifecycle stage.** Forms and scoring handle Lead and MQL, sales acceptance sets SQL, and deal sync handles Opportunity and Customer.
- **Set lead status to New automatically** when a contact becomes an MQL or SQL and gets an owner.
- **Move lead status off real activity.** Logged outreach sets Attempted to Contact. A real reply after that outreach sets Connected.
- **Report on them separately.** Use lifecycle stage for funnel conversion. Use lead status for speed to lead and how long leads sit in each status.

## Where the Leads object fits

If you're on Sales Hub Professional or Enterprise, HubSpot's Leads object adds its own pipeline that overlaps with lead status (New, Attempting, Connected, Qualified and Disqualified by default). That's fine. Just pick one place your reps actually work from and let the other follow it automatically. Keeping both up to date by hand is how you end up with three versions of the truth.

## Need a second set of eyes?

If your funnel report and your sales team tell two different stories, it's usually because these two properties are doing each other's jobs. Once the definitions are clear, it's a pretty quick fix.
